The Live Case Simulation Method: where people learn by doing
Participants don’t learn about a skill; they practise it. They step inside real business situations that unfold over time, make decisions under pressure, live with the consequences, and receive evidence-based feedback on how they performed. Then they carry the lesson into their own jobs.
Book a Demonstration SessionSee How It WorksWhy most training doesn’t change behaviour
Every year, organisations invest heavily in training: leadership, sales, customer service, quality, analytics. Participants enjoy the sessions, rate them highly and return to work. Within weeks, most are working exactly as they did before.
The gap isn’t knowledge. Most participants can explain the model, whether it’s a negotiation tactic, a quality tool or a coaching framework. The gap is doing it under pressure, with incomplete information, competing priorities and real consequences.
Four things that make a Live Case different
Developed by Dr. Vikas Vats and VATS Consulting, the method differs from a traditional case study in four ways.
The case is live
Information arrives in stages, as it did in reality. Participants decide without knowing what comes next, just as they would at work.
The materials are real
Memos, emails, data tables, customer letters and meeting notes. The key insight usually sits between them, where a memo says one thing and the data says another.
Every answer is assessed
Decisions are scored against a structured rubric for the skill being trained, with written evidence and specific recommendations for each team and person.
The ending is revealed
Most cases come from real companies; technical cases use data engineered to behave like real data, with a known answer hidden inside. After committing, participants see what really happened.
The result is learning that feels like experience, because it is experience, gained safely, in days instead of years.
The same proven sequence, tailored to your organisation
From the case to your desk
The biggest risk in any case-based training is the reaction: “That’s not our situation.” The Three Mirrors are designed to remove it.
Another world
The main case comes from outside the participants’ industry. Because it isn’t about them, they judge it objectively, without defending their own organisation’s habits.
Your industry
After the reveal, participants see a real case from their own industry where the same pattern played out. The lesson suddenly becomes close to home.
Your work
Each participant identifies where the same pattern is present in their own team today, and commits to specific actions at their own level.
We don’t teach your people their business; they know it better than anyone. We teach the patterns and tools that build or break performance, and help your people find those patterns in their own work. Teams then share one anonymised real example each, so the whole group learns from situations inside its own organisation.
Traditional training vs. the Live Case Simulation Method
| Traditional training | Live Case Simulation Method | |
|---|---|---|
| Starting point | A topic list | A diagnosis of your people’s real gaps |
| Participants | Listen, then discuss | Decide, act and live with consequences |
| Content | Concepts first, examples later | Experience first, the concept after, when it lands hardest |
| Material | Slides and generic examples | Real cases with real documents and data, released in stages |
| Proof of learning | Feedback forms (“Did you like it?”) | Scored decisions with evidence (“Can you do it?”) |
| Feedback | General | Specific to each team and person, with clear recommendations |
| Relevance | “Not our situation” | The Three Mirrors connect every case to your industry and your people’s jobs |
| After the programme | Learning fades | A structured learning journey, plus reports for HR and management |
| What you can show management | Attendance and ratings | Capability scores before and after, team and individual profiles, and action commitments |
The engine behind how VATS delivers training
The Live Case Simulation Method is the core of how VATS Consulting delivers training, not a single programme. The same engine adapts to behavioural and technical skills.
| Training area | What participants live through | Skills they practise |
|---|---|---|
| Leadership & management | Running a business or team through a real situation that unfolds over months | Strategic thinking, decision making, execution, influencing, developing talent, leading change |
| Sales & negotiation | A client account that evolves, with customer files, objections and competing offers | Buyer psychology, value selling, objection handling, negotiating without giving away margin |
| Customer service & experience | Complaints, service failures and difficult customers, with real feedback data | Empathy, service recovery, balancing service with compliance, improving CX metrics |
| Lean Six Sigma & quality | A production or service problem with data engineered to behave like real data, solved from Define to Control | Measurement, analysis, design of experiments, control, using statistical tools to find the hidden cause |
| HR & people analytics | An organisation’s people data with hidden patterns behind attrition, engagement or performance | Turning data into insight, building the business case, recommending action |
| Data, Excel & business analytics | A business story told through its numbers | Analysis, visualisation, interpreting results, presenting a recommendation |
Already in use: VATS’s Lean Six Sigma Black Belt programme runs on a single live case from the first day to the last. Every tool is taught on the same production problem, with data generated from a hidden rule, so participants see each tool find the real cause.
The VATS digital case platform
Technology never replaces the facilitator; it makes the experience faster, fairer and measurable.
No apps, no logins
Participants scan a QR code and join with a team code on any phone.
Minimal typing
Teams can work on paper and simply photograph their answer sheet. The platform reads it.
Fast, structured, expert-approved
AI-assisted evaluation scores each answer against the rubric and quotes the evidence. Every score is reviewed and approved by the expert facilitator before release.
A story that responds
Different teams can face different developments, depending on their earlier decisions and the skills they most need to build.
Live team leaderboard
Team rankings keep energy high, while individual results stay private.
Reports at every level
Feedback cards for teams, a personal skill profile for every participant, and a capability report for the organisation.
Participant data is used only for the programme and the client’s own reports.
What your organisation gains
- Training you can measure: each team’s and person’s scores by skill, not just attendance and ratings
- A capability map of your people: where teams are strong and where the gaps are
- Talent insight: seeing people decide under pressure reveals potential interviews and appraisals often miss
- Real issues surface: the Three Mirrors bring your own challenges into the room, with proposed actions attached
- Learning that lasts: the post-programme journey turns insight into habit, with evidence of change
- Tailored to you, without being about you
What your people take away
- They make mistakes in the training room, not with real customers or real money
- They see their thinking compared with real decision-makers and with peers
- They receive specific, personal feedback, not general advice
- They leave with a personal profile, practical tools and an action plan for their own role
- They remember it, because they lived it: “the day we were Company X” outlasts any slide
Grounded in learning science and assessment practice
Experience, then reflection
People learn best by acting, reflecting, understanding the principle and applying it again. Every Live Case follows this cycle.
Simulations outperform instruction
A meta-analysis by Traci Sitzmann (Personnel Psychology, 2011) found trainees taught with simulation games had 20% higher self-efficacy, 11% higher declarative knowledge, 14% higher procedural knowledge and 9% higher retention than comparison groups.
Observed decisions beat self-reports
Assessment centres have long used in-basket exercises, case analyses and decision tasks to judge capability. The Live Case method uses the same kinds of tasks for development, scored on structured rubrics.
